In shoemaking, long before a shoe meets its sole, its upper—the leather shell that hugs your foot—must undergo a transformative sequence called closing.

If cutting (or clicking) the leather is about selecting raw materials, closing is where those independent flat pieces are sculpted into a three-dimensional continuous shell. It is one of the most demanding, precision-heavy phases in traditional and modern cordwainery. A fraction of a millimeter off in stitch placement or edge reduction can compromise fit, cause structural failure, or create painful friction points inside the finished shoe.

What Does "Closing the Upper" Mean?

Closing is the complete process of skiving, folding, lining, reinforcing, and stitching together all components of the shoe upper—including the vamp, quarters, tongue, counter cover, and lining—into a unified, fully assembled cover ready for lasting.

Step 1: Skiving (Edge Preparation)

Leather is thick and dense. If you overlap two raw edges of leather and stitch them together, you create a thick, unsightly ridge that distorts the shoe's shape and rubs uncomfortably against the foot.

Skiving solves this by tapering the edges of the leather components.

  • Beveling/Tapering: Using a specialized skiving machine (or a hand skiving knife/french edger), the artisan shaves down the edge of the leather at an angle, reducing its thickness by 50% to 70%.

  • Under-Lap Skiving: Prepared on edges that will overlap another piece, ensuring the combined thickness equals that of a single piece of leather.

  • Fold Skiving: Done along top edges (like the collar/opening of the shoe) where the leather will be folded over itself to create a smooth, rounded edge.

Step 2: Edge Finishing (Inking, Folding, & Beading)

Before any pieces are joined, exposed edges must be prepped for aesthetic cleanliness and longevity:

  1. Inking/Staining: Raw cut edges are stained with leather dye to match or contrast with the shoe’s color.

  2. Edge Folding (Hemming): For soft, premium openings around the ankle, the skived top edges are brushed with rubber cement, folded over by 3–4mm using a bone folder or folding machine, and hammered smooth.

  3. Piping/Beading: On traditional dress shoes, a narrow strip of folded leather or fabric (piping) is sandwiched along the seam edges for a decorative, reinforced border.

Step 3: Reinforcement & Interlining

Leather stretches under pressure—especially during the aggressive lasting process where the upper is pulled tightly around a foot form. To control stretch and prevent structural collapse, reinforcements are strategically added to the back of the leather:

  • Tape (Stay Tape): Non-stretch woven tape is applied along high-stress seams, top lines, and lace hole areas to prevent stretching over time.

  • Interlinings (Canvas/Thermoplastic): Fabric or non-woven reinforcement materials are glued to the backside of the vamp (toe box area) and quarters (sides) to provide body without adding bulk.

Step 4: Lining Preparation & Assembly

A shoe upper actually consists of two layers: the exterior outer upper and the interior lining (typically soft calfskin, pigskin, or breathable fabric).

The closing room prepares both layers simultaneously:

  • The lining pieces are skived and stitched together first, forming an independent interior glove.

  • Seams on the lining are flattened completely—or stitched using a flat butt seam—so no raised threads or ridges irritate the wearer’s foot.

Step 5: Stitching the Exterior Upper

Once the individual panels are skived, folded, and reinforced, the upper stitcher begins assembling the outer components on heavy-duty sewing machines (often post-bed or cylinder-arm machines designed to maneuver around curved shapes).

Depending on the style (e.g., Oxford, Derby, Monkstrap, or Boot), stitching follows a strict sequence:

  1. Broguing & Decorative Punching: If the shoe is a brogue, decorative medallion holes and edge perforations are punched into the panels before assembly.

  2. Attaching the Facing to Quarters: Eyelet areas and decorative facings are stitched down.

  3. Joining Vamp to Quarters: The vamp (front) and quarters (sides) are overlapped and double-stitched. This is the structural backbone of the upper.

  4. Closing the Backseam: The rear seam at the heel is joined. A small strip of leather (the counter strip) is often stitched over the back seam for added strength.

Step 6: Combining Outer Upper & Lining ("Bagging" or Topstitching)

With both the outer shell and inner lining assembled, they are brought together:

  1. Cementing: Rubber cement or water-based adhesive is applied to bond the lining to the back of the outer upper.

  2. Topstitching: The outer upper and lining are stitched together around the collar (top opening) and facings.

  3. Trimming: Any excess lining extending past the finished leather edge is neatly trimmed away with a specialized lining knife.

Step 7: Hardware & Final Details

The closed upper receives its functional hardware before moving out of the closing room:

  • Eyelets & Speed Hooks: Metal grommets or speed hooks are punched into the lace holes.

  • Elastic / Buckles: For monkstraps or slip-on styles, elastic gussets or buckles are stitched in place.

  • Final Thread Inspection: Thread ends are trimmed, singed, or knotted underneath to prevent unraveling.
